Your Sales Team Isn't Missing Quota. Your Go-To-Market System Is.

The sales-marketing flywheel isn't a metaphor. It's an operating model. And in the current market, companies that treat it as separate functions are showing up with “just average” attainment levels.

Your Sales Team Isn't Missing Quota. Your Go-To-Market System Is.

Only 48% of B2B sales reps hit quota last year. It is the lowest number Bridge Group has recorded in ten years of research, down from 66% as recently as 2022.

The instinct is to read this as a sales performance problem. It isn't. It's an end-to-end system problem, and the sales team is where the pain shows up first.

I've spent twenty years watching this pattern play out. At SAP. At LinkedIn. As CMO of Noodle.ai. When revenue falters, boards ask questions about “sales team capability.” But the answers almost always live upstream.

Bridge Group's “Account Executive Report: 2026 Models, Metrics and Motions Research” 1 is one of the most insightful reads of the current mid-market B2B commercial environment I've seen, and it makes three things clear.

First, marketing is now sourcing 40% of the AE pipeline, a record high, up from 33% in 2022. Marketing is gaining in effectiveness. And it still isn't enough because the outbound SDR-sourced pipeline is declining, and AEs are self-sourcing a record share of their own deals. The pipeline burden has shifted, and AEs are doing the heavy lifting across the pipeline build, distracting them from focusing on CLOSING.

Second, 2026 sales cycle length is well above 2022 levels, 20% to 73% longer, depending on ASP, though deals greater than $250k have been stuck at 7.5 months for four years. 57% of leaders say deals are slipping quarter to quarter. 56% report increased discounting pressure. 41% report more stakeholders per deal. These are structural shifts, not cyclical ones. Buyer behavior has changed, and buying committees now clog the process. The commercial architecture built to sell to them hasn't.

Third, and most interesting, is the topic of AI adoption in Sales. Bridge Group segmented respondents by breadth of AI adoption across their sales workflow and found something worth noting. Organizations in the top third of AI adoption reported 57% of reps at quota. The bottom third reported 39%. (Note that this is observational data, not a controlled experiment.) Same quota levels. Same experience profiles. Same base salaries. An 18-percentage-point difference in attainment correlated with how broadly AI was deployed.

Not how deeply. How broadly. The winners are running AI across the full workflow surface: prospecting, research, personalization, proposal, post-call, forecasting. The laggards are using it for one or two things and calling it AI-enabled.

Here's what this means for founders and boards.

Your sales team's attainment number is a lagging indicator of five upstream decisions: whether your positioning compresses sales cycles or lengthens them, whether your pipeline math pinpoints ownership per source or defaults to “rep effort”, whether your sales enablement is translated for buying-committee-powered modern deals, whether your AI adoption is broad enough to move attainment, and whether marketing, SDR, sales, and RevOps operate as one system or four fiefdoms.

None of those are fixable from the sales seat. All of them determine whether your sales team soars or stalls.

At Big Wheel Performance, this is the work Fred, Bill, and the team have been doing for years, and it's the work I've joined the team to help expand. The sales-marketing flywheel isn't a metaphor. It's an operating model. And in the current market, companies that treat it as separate functions are showing up with “just average” attainment levels.

Companies that treat it as one system are excelling.

If you're a founder or investor looking at low attainment and wondering whether the problem is your sales leader, your pipeline, or something further upstream, that's exactly the conversation we're here to have.

Sources

Account Executive Report: 2026 Models, Metrics and Motions Research” respondent base: 158 companies, 84% with headquarters in North America; $35M median annual revenues; $49K median average sales price (ASP)

State of Sales: 2026 AE Models, Motions & Metrics Research — Bridge Group (https://blog.bridgegroupinc.com/state-of-sales-2026-ae-models-motions-metrics-research)

Gail Moody-Byrd is a Senior Advisor at Big Wheel Performance and runs Distill Works, an advisory practice for B2B founders and CEOs.
